ABOUT SHELLBACK STRATEGIC

We didn't start as consultants. We started as operators.

Shellback Strategic was built by people who've sat in the chair you're sitting in — running operations, building pipeline, reporting to boards, and solving the exact infrastructure problems we now help owners solve.

THE ORIGIN

Why Shellback exists

Shellback Strategic started with a question: what if the methodology that PE firms use to make businesses more valuable after acquisition could be available to owners before they sell — or before any transition at all?

Our founding team spent years inside PE-backed portfolio companies, building the commercial infrastructure that private equity expects to see — CRM architecture, pipeline reporting, pricing strategy, revenue classification systems, and multi-vertical commercial frameworks. We built it under the conditions PE demands: real revenue targets, board-level reporting deadlines, and accountability for outcomes measured in pipeline and EBITDA.

When we saw the same playbook produce results across different industries, company sizes, and vertical markets, we realized something: this methodology wasn't unique to PE portfolio companies. It was the same infrastructure that every owner-led business needs to become scalable, transferable, and independent of any one person. The difference was access. Businesses above $10M EBITDA get this through PE ownership. Businesses below $5M get business coaches and generic advice.

That gap is why Shellback exists. We took the methodology that works at scale and adapted it for the lower middle market — owner-led businesses doing $1M–$20M in revenue that are too complex for a business coach and too small for the PE firms that run this playbook naturally.

The name "Shellback" comes from a Navy tradition. A Shellback is someone who has crossed the equator — an earned title, not a given one. It represents proven experience through real passage, not credentials on paper. That's the standard we hold ourselves to: we've done the work, not just studied it.

OUR CREDENTIALS

What we bring to the table

Our team's experience spans B2B industrial operations, military leadership, and PE-backed commercial buildouts. Here's the specific background that informs everything we do:

19 years
B2B operations experience
Nearly two decades building and running commercial operations across B2B services — sales, pricing, marketing, team development, and growth strategy spanning multiple industries, verticals, and geographies.
13 years
Navy nuclear submarine leadership
Over a decade in the most operationally rigorous environment in the military. Nuclear submarine operations demand documented procedures, zero-defect execution, and leadership under pressure — skills that translate directly to building business infrastructure.
PE portfolio
Commercial buildout experience
Hands-on experience building CRM architecture, pipeline reporting, pricing frameworks, and commercial infrastructure inside PE-backed companies — the exact systems that diligence teams evaluate when acquiring businesses.
Multi-vertical
Cross-industry methodology
Designed and implemented commercial strategy across multiple distinct business verticals — proving the methodology works regardless of service type, customer base, or market dynamics. The infrastructure is transferable. The principles don't change.
WHAT WE'VE DONE

The infrastructure we've built — and now help others build

Every element of our methodology comes from systems we've built, operated, and refined under real conditions. Not in a classroom. Not in a strategy deck. In operating businesses with real revenue targets, real customers, and real accountability.

1
CRM & pipeline architecture. We've designed and implemented CRM systems with multi-pipeline architecture, custom deal properties, automated workflows, and the reporting dashboards PE boards expect. We've cleaned databases with tens of thousands of stale records down to qualified, active accounts — because a CRM full of dead data is worse than no CRM at all.
2
Revenue classification & quality reporting. We've built the revenue taxonomy PE firms use in quality of earnings analysis — Recurring Contracted, Recurring Non-Contracted, Repeat Variable, Project, and Transactional — with deal-level tagging that produces investor-ready reporting. This is the system that tells a buyer whether your revenue is an asset or a liability.
3
Pricing strategy & margin architecture. We've restructured pricing across entire product and service portfolios — building frameworks that protect margin discipline while enabling sales teams to make pricing decisions without owner involvement. That delegation is exactly what reduces owner dependency and makes a business transferable.
4
Pipeline targets with PE-grade accountability. We've built the commercial strategy and pipeline infrastructure to support multi-million-dollar pipeline targets — with the tracking, forecasting, and board-ready reporting that PE firms require. This is the infrastructure a buyer evaluates when deciding whether the growth story is real.
5
Multi-vertical commercial frameworks. We've designed distinct positioning, pricing, and go-to-market strategy across multiple business verticals — demonstrating that the methodology adapts to different service types, customer segments, and competitive dynamics. The principles are transferable. The execution is specific to your business.
6
Operational documentation & process systems. We've built SOP libraries, scorecard systems, organizational accountability frameworks, and the operational infrastructure that lets a business run without its founder checking email every morning. This is the work that turns a job into a sellable asset.

The pattern across all of this: every system we've built was designed to make the business less dependent on any individual — including us. The infrastructure works because it's documented, repeatable, and owned by the team that operates it. That's the same standard we apply to the businesses we advise.

HOW WE WORK

Five principles that define every engagement

1
We transfer capability, not create dependency. Our job is to make your team capable of building and maintaining the infrastructure themselves. When we step back, the skills and the systems stay. If we've done our job right, you don't need us again — you choose to come back because you want to, not because you have to.
2
We're honest about what we see. If your business isn't ready for our services, we'll tell you. If the Starter Kit is all you need right now, we'll say that. If we don't think we can move the needle, we'll point you to someone who can. Our reputation is built on outcomes, and outcomes require honest starting points.
3
We only take on work we believe in. We're deliberately selective about partnerships — not because of elitism, but because every engagement gets our full depth and attention. Volume is not our model. Results are.
4
We build from the operator's chair, not the advisor's. Every recommendation we make comes from experience doing the work — not studying it, not reading about it, not advising someone else who did it. We've built CRM systems under board deadlines. We've restructured pricing under margin pressure. We've managed pipeline when the targets were real and the consequences were ours.
5
We believe the proof should be public. Every engagement we complete — with the client's permission — gets documented. Our results library grows with every partnership because we believe transparency builds more trust than marketing ever could.
